Are You Optimizing the Shadow?

“A shadow is a projection of a higher-dimensional object.”

I came across that line in an essay called Rotating the Space (worth the read, FYI), and it put language to something I’ve felt and practiced for a long time.

Most complex client problems don’t show up directly. What we’re usually reacting to are shadows: a metric that’s underperforming, a positioning problem, a growth target, a plan that isn’t landing. Partial projections of something more dimensional underneath.

Getting to better answers, in my experience, has much less to do with speed or certainty. It’s how willing you are to explore the space before collapsing it into a conclusion.

I’ve always been a 360-degree thinker. My mind is restless that way. When I’m working on a problem, I’m constantly rotating it:

  • What else might be true?
  • What assumptions are doing more work than they should, and what becomes visible only when you change orientation?

That way of thinking has become more valuable over time, not less.

The strongest insights I gain don’t come from linear analysis. They come from synthesis, examining new inputs next to everything else you know: markets, buyer behavior, competitive dynamics, constraints, and patterns you’ve seen repeat over decades, and new methodologies. Often, the meaning isn’t in any single input, but in how one perspective subtly rearranges all the others.

That synthesis rarely happens in a single moment. It unfolds during and after exploration, as the space rotates and what once felt obvious starts to look incomplete.

This is also where discomfort shows up.

There’s a strong pull toward early certainty: “We already know the answer.” “Just tell us what to do.” “Let’s move on.”

I understand that impulse. Certainty feels productive. But answers reached too quickly often optimize the shadow, not the thing casting it.

Staying in exploration longer takes judgment:

  • Knowing how to probe without leading.
  • How to sit with ambiguity without getting stuck.
  • How to integrate new information without flattening it prematurely.
  • How to recognize when you’ve finally rotated the space enough to make a decision.

That’s not hesitation. It’s a skill.

This is why I’m increasingly interested in AI when it’s used for exploration rather than answers.

Used well, AI doesn’t replace thinking; it accelerates it. It lets you test perspectives faster, examine how an idea behaves under different projections, and surface implications you might not have seen otherwise. It helps rotate the space more fluidly than we ever could before.

Used poorly, it collapses complexity too soon. The Q&A use of AI is predominant (and limiting).

Used well, it helps you see beyond the shadow, without pretending you can ever see the whole object at once.
